At some point you’ve probably spent a decent amount of money on ads to drive traffic to your email list. Or at the very least you’ve considered it.
Most small business owners think ad spend is the quickest way to scale quickly. So they set a budget, launch some campaigns, and wait for the subscribers to roll in. Sometimes it works but often it doesn't. And even when it does, the cost per lead is usually higher than you'd like and the quality is often lower than you hoped.
There's a better way to build an aligned and healthy email list, and it costs a lot less money.
Strategic partnerships, thoughtful collaborations, and curated bundles build email lists that are actually engaged, actually interested, and actually convert.
The people who join your list through these methods aren't clicking on an ad because they're bored, they're joining because they genuinely want what you're offering.
Here's what happens when you run ads to build your email list:
You get fast visibility but often shallow interest. People click, they opt in, then they don't open your emails and they don't convert. So the cost per acquisition looks reasonable until you realize most of those people never become customers.
Organic growth—through partnerships, collaborations, and referrals—builds an email audience differently. These are people who found you because someone they already trust recommended you or because they were genuinely interested in a bundle you created. They found you because they attended an event where you were positioned as an expert in an area are invested in.
This kind of audience growth is based on real, authentic value and connection, not a fleeting ad space.
Why organic wins:
Higher quality leads who actually open your emails and convert
Lower cost per acquisition over time
People who stay longer and buy more
No dependency on algorithm changes or rising ad costs
Subscribers who genuinely want what you're offering
Sustainable growth that doesn't evaporate when your ad budget does
But there's another reason organic really matters: You probably don't have an unlimited ad budget. Because let’s be honest, who does these days?! So betting your entire email growth strategy on paid advertising means you're dependent on platforms that change constantly, get more expensive every quarter, and may not align with where your actual audience is.
Organic growth doesn't have those vulnerabilities.
Before you start reaching out to potential partners, understand that not every collaboration is worth your time so be strategic and thoughtful.
The right partners complement what you do without competing with it. They serve a similar audience but offer something different. Maybe you’re a business coach; a small business bookkeeper could partner well. Or you’re a therapist who partners with a business coach. You’re a web designer and you partner with a great copywriter. No competition, just different solutions for the same audience.
When evaluating potential partners, ask yourself:
Would I actually recommend this person or business to my clients?
Do I genuinely believe in what they do?
Does my audience actually need what they offer?
Would this partnership create something better than either of us could create alone?
If the answer to all of these isn't yes, keep looking.
The best partnerships happen when both parties are genuinely excited about what the other is doing. That energy matters because it shows up in how you collaborate.
Once you've found the right partners, the magic happens through collaboration. You're not just swapping email lists, you're creating something together that's better than either of you could create alone.
Collaboration can look like:
Co-hosting a webinar where you both teach on something that matters to your shared audience. You each promote it to your lists and new people register because they wanted to learn from the collaboration.
Creating a bundle—a collection of resources, tools, or services from multiple creators packaged together as a limited-time offer. It's exclusive, it's time-limited and It's valuable to your shared audience. People opt in to get it.
Doing a content collaboration where you both create something together—a guide, a toolkit, a course—and you promote it exclusively through email to reward your existing lists while attracting new subscribers.
The common thread: The collaboration itself is the lead magnet, not an ad promoting something generic.
Bundles work because they create perceived value that's irresistible. When you combine your best offerings with a partner's best offerings, you create something that feels like a steal and that is an easy yes for the people in your shared audience.
But bundles only work if they're actually good. This means you can't just throw random things together, you need to think about what your ideal audience actually wants and what would genuinely serve them.
For a bundle to work:
Choose offerings that make sense together (not random)
Include only your best, most valuable resources
Make it actually limited-time (not artificially scarce)
Promote exclusively through email to both partner lists
Create clear value communication (why this bundle matters now)
The other element that matters: Scarcity.
Bundles work better when they're limited-time offers. But not artificially limited (people see through that)m, actually limited. "We're doing this bundle for two weeks and then it's gone" creates urgency without feeling manipulative.
And here's the key: You promote the bundle exclusively through email to both your lists. You don't run ads for it and you don't post about it constantly on social media. You email your people, your partner emails theirs, and you let the quality of the offer do the work.
Affiliate programs work for a similar reason: They incentivize people who are already in your world to introduce your work to their worlds.
But again, the key is strategic selectivity. You don't want just anyone promoting your work, you want people who genuinely believe in it and whose recommendation would actually land with their audience.
When setting up an affiliate program:
Set a clear commission structure that's worth their effort
Make application/enrollment straightforward but selective
Choose people who've actually used and loved your work
Provide them with resources to promote (templates, talking points)
Track which affiliates drive the best leads
Build relationships with your top performers
The best affiliates are people who've already used your work and loved it. They promote naturally because they want to and those conversions are golden.
Over time, building your email list through partnerships and collaborations creates a very different business than building it through ads.
With strategic partnerships you gain:
A smaller but more engaged email list
Subscribers who actively sought you out, not just clicked an ad
Higher conversion rates because people already have trust in you
More stable revenue not dependent on spending more on ads
A network of partnerships that create ongoing collaboration opportunities
A clearer position as someone who creates value through alignment
And solid partnerships build over time! One good partnership leads to another and the network effect is real. You show up as someone who creates value through collaboration and people want to work with you.
Ask yourself honestly:
How much are you currently spending on ads?
What's your cost per subscriber?
What's your conversion rate from subscriber to customer?
How many of those ad-generated subscribers actually open your emails?
Now imagine if you spent the next three months building strategic partnerships instead. What could you create? Who could you collaborate with? What would it look like to grow your list through genuine alignment rather than paid visibility?
